I built the same AI voice agent twice. Same script, word for word. Same AI model. One inside GoHighLevel, one custom. Then I timed every single reply.
The difference is real, and I'm going to show you exactly what came out.
But here's the thing I want you to hear right at the start. That difference is not the reason your voice agent isn't working.
By the end of this, you might be a little annoyed at how simple the real reason is.
First, what a voice agent actually is
I don't want to assume anything, so quickly.
An AI voice agent is software that picks up the phone, or makes the call, and has an actual conversation. Not a robot reading you a menu. A conversation.
And there are two completely different jobs hiding under that one name.
- Inbound. Someone calls you. They're already interested, they want something, the agent picks up. Honestly, this job is easy. Almost everything on the market works for it.
- Outbound. The agent calls a list. Nobody asked for that call. You have maybe four seconds before they hang up. This is the hard one. It's also where the money is.
This post is mostly about outbound. So when someone tells you their voice agent "works", ask them which one they mean. In my experience, it's usually the easy one.
One more thing before I say a single critical word. GoHighLevel is the CRM I use for my own business. I pay for it every month. I recommend it to most people. For the price, I think it's one of the best tools out there. This isn't a takedown. It's about one specific job it was not built for.
When GoHighLevel is enough
If you run a roofing company, a plumbing business, a dental practice, any local service, and what you need is for the phone to get answered, GoHighLevel can be enough.
Someone calls at 7 in the evening. Nobody's in the office. Right now that lead just disappears. The built-in agent picks up, takes the details, books something in the calendar. It already sits inside your CRM. It's convenient.
For that job, it's honestly better than a human, because a human can't work 24/7. If that's you, just use it. You can stop reading here.
But the moment you need one of two more things, my answer changes completely.
- Inbound with more precision. A real qualification process, not just "take a message".
- Outbound. Calling a list where people aren't expecting you, and it matters.
When the agent has to qualify properly, handle objections, know who it's talking to, and hand off to a closer, that's a different story. For that, I go custom every time. Here's why, with a real test.
The test: same script, same brain
I built the same agent twice. Same script, word for word. And not a demo script. This is the one I ran in my previous online education business, on real leads, for years.
The same AI model sat on both sides. GPT-4.1 mini. Same brain.
I did tune some things on the custom side that I simply cannot tune inside GoHighLevel. I want to be upfront about that, because that is the whole point. Giving both the same brain is the fair part. What you're allowed to do after that is the product.
Then I called both, and I timed every reply. Not the good ones. All of them.
| Build | Average reply time |
|---|---|
| Custom agent | about 2.5 seconds |
| GoHighLevel agent | about 4 seconds |
A second and a half. Sounds like nothing. On a cold call, or with a prospect who's a little impatient, it's everything. Trust me.
And this is the number that stayed with me: GoHighLevel's fastest reply of the entire conversation was still slower than the custom agent's average.
Latency on outbound is not a detail. It's the difference between a KPI that looks good and one that looks really, really bad.
Why one is slower, if the brain is the same
Nobody really talks about this part, and it's the part I find most interesting.
A phone call like this is not one piece of software. It's three separate jobs, and usually three separate companies.
- Something has to hear you. Turn the sound of your voice into text a computer can read. There are specialist companies that do only this.
- Something has to think. That's the AI model. OpenAI, in this case.
- Something has to speak. Turn the answer back into a voice that sounds human. That's ElevenLabs.
GoHighLevel didn't build any of the three. When I pulled the voice list out of their own system, the voices are from ElevenLabs. The models are OpenAI and Anthropic. They're renting all of it.
So inside GoHighLevel your voice goes: phone company, to the listening company, to GoHighLevel, to OpenAI, back to GoHighLevel, to ElevenLabs, back to GoHighLevel, back to the phone company, and finally back to you.
Every one of those hops is a different company's servers. Every handover costs a fraction of a second.
On the custom build, one company does most of the work. You can use ElevenLabs directly, which covers the hearing and the speaking. The thinking is still outsourced to the model, but the trip is shorter, so it's faster. That's it. That's the whole secret.
The ceiling
This is the difference that ends the conversation for real outbound.
From GoHighLevel's own documentation: 1,000 outbound calls per day, 10 per minute, per account.
To be fair to them, that's ten times more than I remember it being a while ago. And if you're a dentist or a restaurant, it's plenty.
But if you're an online coaching or consulting business dealing with tens of thousands of leads a month, you need a custom agent, where there is effectively no limit.
The voice
The voice my production agent uses was picked on purpose. My team and I know what tonality works for our audience.
I could not select that voice inside GoHighLevel, even though it comes from the same ElevenLabs source. There's no import path. It's 10 voices right now. Not 10 per client. 10 for your whole agency. And once they're in, I couldn't find a way to delete them to make room.
One business? Fine. Several, or clients? Not so great.
None of this is why yours failed
So that's the video you came for. Custom wins on speed, ceiling, and control.
Now here's the part you didn't come for.
Every one of those differences is real. And none of them is the reason your voice agent didn't work.
I've watched these builds die inside both tools. It's the same two reasons every time. It's never the software.
- You're trying to use a voice agent on a sales system that isn't proven yet.
- You do have a proven system, but whoever built your agent has little or no experience managing a sales team, or a business at all.
So let me give you five questions. If you tried this before and it didn't work, I'm fairly confident one of these is your answer.
1. Did you give it an outbound script that already converts with humans?
If your appointment setters can't book with a script, the AI won't book with it either. It will just fail faster, at scale, with your name on it.
2. When it books a call, are your closers reviewing the recording?
Most of these die at the hand-off. The agent books, nobody briefs the closer, the prospect has to repeat everything, and the energy is gone.
3. Are you actually reviewing the calls?
You'd listen to a new rep's calls in their first week. Nobody listens to the AI. Mine broke silently for weeks once. I only caught it because I was reading transcripts.
4. Are you measuring KPIs?
Dials. Connects. Booked. Showed. Closed by a human rep. Exactly what you'd track for a human team. In my experience, that's the only real judge of whether the agent works.
5. Did you test it against real objections before it touched a real list?
Not a demo call to yourself. The hard ones. The ones your best closer gets on a Tuesday. That's how we trained version one before it went to production.
None of these five are software problems. All five are sales management problems.
One thing I couldn't find
I looked for conversion rates. GoHighLevel's headline metric is "never miss a call", which is an inbound claim. It's about answering, not converting. I couldn't find a single outbound case study behind it.
So here's an open invitation. If you've booked real calls at real volume doing outbound with GoHighLevel's agent, tell me. I've never seen it documented anywhere, and I'd genuinely like to.
On my side, I used the same custom agent you heard in the video to make over 11,000 dials in 15 days. When I saw the results, I didn't believe them at first. The full breakdown, with every KPI, is here.
Where I land
Three things, to close it out.
- GoHighLevel's voice agent has three real gaps: speed, control, and ceiling. If you're serious about reaching leads with voice agents, build custom.
- Whoever builds it has to be competent in your business, not just in AI. Otherwise new problems show up real soon.
- Fundamentals over technology. Every tool in this post will be obsolete in a month. A proven script matters far more than which agent runs it. Get that right, and AI can take it to the next level.
That's the whole thing. It was never the software.
